Arena texture modding

Some help please with arena modding in 2k24. Ive created the new court for the magic. Works great. But the old logos are still on the arena. So, ive exported the s016.iff file which is the arena textures for the Magic and changed some by adjusting the dds files in photoshop, adding an alpha layer through channels, then saving as the same file name as a dds and then putting the graphics back in the .iff file, but it crashes the game when put in the mods folder. Any idea what I'm doing wrong?. I used a similar approach for changing the team logos and this works fine, no crashing. Thanks.
